Planning Your 2027 Marketing Budget? Make Every Pound Accountable

Budget season is here. How North East directors can build a 2027 marketing budget where every pound is traceable to enquiries - with help from ODG.

Before you sign off next year’s marketing spend, ask one question of every line in the budget: *can this pound be traced to an enquiry?* If the answer is no – or “sort of” – that money is at risk. At One Design Group, we plan and manage growth marketing for North East SMEs on exactly this principle, and we can help you build a 2027 budget where every pound earns its place. Here is the framework we use with our own clients.

October and November are budget season for most growing businesses. It is also the point where last year’s marketing decisions get rubber-stamped for another twelve months – often without anyone ever finding out what actually worked. In a year when customer behaviour is shifting faster than at any time since the smartphone arrived, that habit is getting expensive.

Why 2027 Budgeting Is Different

Two things have changed, and both belong in your board discussion.

Advertising has moved inside AI. OpenAI now shows adverts within ChatGPT, and Google has been rolling out advertising within its AI search experiences. Your customers are increasingly seeing sponsored recommendations inside the very tools they use to ask “who should I use?” If your paid strategy still stops at Google search ads and social media, you are budgeting for last year’s media landscape. We covered the commercial maths of one of these channels in our article on ChatGPT Ads and North East B2B – worth reading before any platform decisions.

Zero-click search is reshaping what “results” look like. With AI answers now appearing on around 43% of Google searches, a growing share of marketing value now shows up as visibility and recommendations rather than website visits. Budgets that only count clicks will systematically underfund the activities that drive enquiries. (Our article on the disappearing click explains what to measure instead.)

None of this means abandoning what works. It means allocating deliberately rather than by habit.

Start With the Benchmarks – Then Break the Rules Deliberately

A useful rule of thumb: most established SMEs invest somewhere between 5% and 10% of revenue on marketing, with ambitious growth targets pushing toward the top of that range – and, according to current UK small business data, around 72% of small business marketing budgets now go to digital channels. Email consistently delivers among the strongest returns of any channel; search engine optimisation remains the top-performing channel for website-driven return.

Treat those as starting points, not commandments. The right budget for your business depends on your margins, your growth plans and how competitive your market is. What matters far more than the percentage is the discipline underneath it: every pound should have a traceable path from spend to enquiry, and anything that cannot show its path should be cut or restructured. That is the core of how we run Growth Marketing Campaigns – paid and organic campaigns judged on enquiries and revenue, not impressions.

Five Questions to Ask of Every Line in Your 2027 Budget

Before any spend survives the cut, put it through these five questions. They require no technical knowledge – just honesty:

  1. Can we name the last ten customers this channel produced? If not, it is a cost centre, not a marketing channel.
  2. What does an enquiry cost us here – and what is a customer worth? You do not need perfect attribution. You need a working ratio you can compare across channels.
  3. Does this spend build an asset we own? SEO, content, email lists and reviews keep working after the invoice is paid. Purely rented visibility stops the moment you stop paying. Healthy budgets balance both.
  4. Who is actually managing this day to day? Under-resourced campaigns waste money quietly. Sometimes the honest answer is that a channel needs professional management – or does not deserve budget at all.
  5. If we doubled this spend, what would happen? If nobody can answer, you have a guessing game, not a strategy.

Any line that fails questions one and two should not survive into 2027 in its current form.

The Channels That Earn Their Keep

In our experience across North East construction, professional services, hospitality, retail, renewables and healthcare, the budgets that perform in 2027 share a shape:

  • A website that converts comes first – it underpins every other channel. Driving paid traffic to a weak site is pouring budget into a leaky bucket.
  • Search and AI visibility (SEO plus structured, accurate content) compounds over time and is increasingly the asset AI recommendations are built from.
  • Paid search and paid social for immediate, measurable demand – managed against cost per enquiry, not click volumes.
  • Email and follow-up automation– the highest-return, lowest-cost retention channel there is, and the one most SMEs underuse. This is where our AI, Automation & Insight work pays for itself fastest: follow-up that happens automatically, at 11pm as reliably as 11am.
  • Brand and creative that make every pound of media spend convert better.

A Final Thought: Stretched Budgets Beat Big Ones

Concentration beats breadth. A focused budget of £2,000 a month run with proper measurement will outperform a scattered £4,000 almost every time – and grant funding may stretch yours further still, with schemes currently covering up to half the cost of qualifying web, brand and marketing projects in the North East.

Let’s Build Your 2027 Budget Properly

You would not sign off any other part of the business without knowing what it returns. Marketing should be no different – and it does not require a data science department to get there, just the right partner and the right habits.
